Your biggest AI security threat probably isn’t a sophisticated attacker. It’s a helpful teammate trying to move fast, copying a customer spreadsheet into a free AI tool to get a “quick summary” and accidentally turning private client data into an exposure you can’t take back.

We walk through the painfully ordinary chain of events behind shadow AI data leaks and why so many leaders now suspect they’ve already been hit. From names and emails to financial details and proprietary business info, we unpack what can spill, why employees often think they did nothing wrong, and what that means for customer trust, privacy laws, and regulatory risk. If you’ve been wondering how to protect sensitive data without banning AI or slowing your team to a crawl, this conversation gives you a practical path that fits real small business operations.

Our core takeaway is a simple, enforceable rule: private business data only goes into tools that are set up to protect it. Public AI tools are for public-safe info only. Then we explain the part most policies miss, you have to provide an approved secure alternative so the safe path is also the easy path, backed by quick training and clear examples. We also talk about the uncomfortable reality of past mistakes and why visibility comes first, because you can’t protect what you don’t know is at risk.

Why AI Leaks Are Surging

SPEAKER_00

What's happening, everyone? Jason Wright here. Uh I've got Georgia here.

SPEAKER_01

Hey everyone.

SPEAKER_00

Following up on something we touched last episode because it deserves its own conversation. The day an employee pastes your client data into the wrong tool.

SPEAKER_01

That sounds like a specific nightmare.

SPEAKER_00

That's a nightmare that's already common. The research is wild on this. Around two-thirds of executives believe their company has already had a data leak or breach from an employee using an unapproved AI tool.

SPEAKER_01

Two-thirds? That's not a fringe problem.

SPEAKER_00

That's the norm now. And about a third of employees admit they've put proprietary company information into public AI tools. So this isn't hypothetical. It's happening across most businesses, including probably some of the ones listening right now.

How The Leak Happens So Fast

SPEAKER_01

Walk me through how it actually happens, because I don't think people picture it clearly.

SPEAKER_00

It's painfully ordinary. Somebody on your team has a big customer spreadsheet. They want a summary, they paste the whole thing, names, emails, maybe payment info, into a free AI tool and ask for a breakdown. Took them 30 seconds, saved them an hour. And your client list now lives on a server you don't control.

SPEAKER_01

And they have no idea they did anything wrong.

SPEAKER_00

None. In their mind, they were being efficient. That's what makes this so tricky. The person causing the leak feels like a star employee.

What You Risk When Data Spills

SPEAKER_01

So what's actually at stake when this happens?

SPEAKER_00

Depends on the data, but it can be bad. Customer trust if it gets out, legal exposure if you're in a regulated space, or there are privacy laws involved. And the plain reality that your competitive information could be sitting where you can never retrieve

The One-Line Policy That Works

SPEAKER_00

it.

SPEAKER_01

Okay, so how does a small business actually prevent this without locking everything down?

SPEAKER_00

You don't need to lock it down, you need to draw one clear line. Here's the line I give people. Private business data only goes into tools that are set up to protect it. Free public tools are for general work. Not for anything with a customer's name or your financials in it.

SPEAKER_01

That's a clean rule. Public tool, public safe info only.

SPEAKER_00

That's it. And then you give them an approved tool that is safe for the sensitive stuff so they're not tempted to cut corners. You can't just say no. You have to say not there, here instead.

SPEAKER_01

Because if you only say no, they go back to the easy free tool.

SPEAKER_00

Every time. People follow the path of least resistance, so you make the safe path the easy path. Approved tool, clear rule, quick training. That combination prevents the vast majority of these leaks.

What To Do About Past Exposure

SPEAKER_01

What about the data that's already out there from past mistakes?

SPEAKER_00

That's the uncomfortable truth. Some of it you can't undo. What you can do is find out what's already exposed and lock down what's still in your control going forward. You can't fix what you can't see.

SPEAKER_01

So step one is really just knowing where you stand.

SPEAKER_00

Step one is always visibility. You can't protect what you don't know is at risk. Find out what's exposed, draw the line for the team, give them a safe tool, and you've handled most of it.

SPEAKER_01

That's a real

one.
